How We Took a DTC Brand From $5K a Month to $24M With Affiliates

I helped a premium consumer goods company increase its affiliate revenue from $5,000/month to $24 million in just under a year.

The shift was simple.

We stopped waiting for affiliates to find us. We went out and recruited them on purpose.

This was not a one-off win.

Our team supported over 30 DTC brands this year across multiple consumer categories.

Most brands launch an affiliate program, list it on a platform, then wait.

And then nothing happens.

Let me be brutally honest with you…

Quality affiliates aren't looking for you. You need to go find them.

That's why I created this playbook. Follow it exactly, and you'll recruit affiliates who actually generate revenue (not tire-kickers who sign up and ghost).

Why Your Affiliate Program Isn't Working

You launched your program 6 months ago. Got some inbound applications. Approved a bunch of affiliates. And now... crickets.

Here's what's actually happening:

The best affiliates do not apply. They get recruited.

Your competitors already work with them. And they are protecting those relationships.

Generic outreach is easy to ignore. Weak offers get skipped.

The brands crushing it with affiliates are doing the exact opposite of what you're doing.

What Top Affiliates Actually Care About

Before you send a single outreach message, understand this: Affiliates are evaluating YOU.

Here's what's running through their head when you pitch them:

"Can I make money here?"

  • Show EPC.

  • Show conversion rates.

  • Show proof.

"Will I get paid?"

  • Share payment terms.

  • Be clear upfront.

"Will this convert?"

  • Share winning funnels.

  • Share the best products.

  • Share top creatives.

"Do I trust you?"

  • Show social proof.

  • Show testimonials.

  • Show real partners.

"What do I get?"

  • VIP treatment.

  • Better commissions.

  • Exclusive perks.

The 4-Pillar Recruitment System

This is the exact framework I used to recruit over 900 affiliates in November 2025. Feel free to copy it.

Pillar 1: Prospecting (Find Them)

You can't recruit affiliates you can't find. Here are the two methods that work:

Method 1: Google Search (Free)

  1. List your top 5 competitors

  2. Google "[Competitor Name] + review"

  3. Find every blog, review site, and YouTuber on page one

  4. Add them to your hit list

These sites already rank for your keywords, already promote your competitors, and are already open to more brand deals.

This is low-hanging fruit. Don't skip it.

Method 2: Use AffiStash (Paid Tool)

AffiStash lets you search by keyword, competitor domain, or partner type. One search gives you 300-1,000 results.

It saves time if you want to move fast.

Your Action Step:

Create a list of 50 high-potential affiliates.

Focus on content sites and YouTubers that rank on the first page for your competitor's keywords.

Pillar 2: Recruiting (Convince Them)

Take an Omni-Channel Approach To Your Outreach

Different affiliates prefer different channels. Some respond to email. Others to LinkedIn. Some to Instagram DMs. Test everything. See what works.

Keep Your Initial Message Simple.

  • Mention where you found their page

  • Give them a genuine compliment about their content

  • Introduce your brand

  • Explain why your audiences align

  • Ask if they're interested

That's it. Don't info-dump.

For Influencers: Engage Before Pitching

Big influencers get spammed all day by brands that've never looked at their content.

Stand out by:

  • Commenting on their posts

  • Liking and sharing their content

  • Building a relationship first

This shows you actually care about their work.

Get on Calls (The Secret Weapon)

Here's what most affiliate managers miss: Pick up the phone.

Yes, affiliate marketing often occurs through email and Slack. But when you get on a 15-minute call with an affiliate, something shifts. They hear your excitement. They feel the relationship.

We close more big affiliates because we prioritize calls. It's that simple.

Pillar 3: Deal-Making (Where the Money Is)

The money is in the deals.

If Forbes tells you they're getting 15-20% from your competitors and you're offering 10%... you're not getting Forbes.

Look at each situation individually. Be flexible.

Types of Deals You Can Structure:

Commission-Based:

  • Higher rates for top affiliates

  • Performance tiers (more revenue = higher commission)

Incentive-Based:

  • Test budgets (de-risk their investment)

  • Launch bonuses (for going live by a deadline)

  • First sale bonuses

Exclusivity:

  • Exclusive discount codes

  • Exclusive landing pages

The Key Question to Ask:

When you get on a call, probe them:

"What gets you excited to join a program?"

"What matters most to you: commission, conversion rate, support?"

"What do you love about working with other brands?"

Gather info. Then come back with a custom deal built around what THEY want.

This is how you win affiliates from your competition. One custom deal at a time.

Pillar 4: Activating (Get Them Live)

The 3-Week Activation Timeline:

Week 1: Fast Onboarding

  • Get tracking set up immediately

  • Provide all top-converting creatives

  • Show the one funnel that converts best

  • Share your best-selling products

Show them you run a well-oiled machine.

Week 2: Incentives & Negotiation

  • Go over launch bonuses

  • Discuss first sale bonuses

  • Set performance benchmarks

  • Finalize custom deal terms

Week 3 and Beyond: Optimization

  • Schedule calls to discuss what's working

  • Share scaling strategies

  • Get their feedback

  • Adjust based on performance

Build Ongoing Relationships

For your top affiliates, set up regular calls on a weekly, bi-weekly, or monthly basis.

Position these as opportunities to HELP them, not just extract more performance.

Ask:

  • "What can we help you with?"

  • "What feedback do you have?"

  • "What would make it easier for you to promote us?"

The bar is shockingly low in affiliate marketing. Most programs ghost affiliates or take days to respond.

Just being organized, responsive, and helpful puts you ahead of 90% of your competition.

Real Results For a Premium Consumer Goods Company ($5K to $24M)

Let me show you what this looks like in action.

A home goods company came to us, generating $5,000-$7,000 per month from affiliates. Their competitors were crushing it with affiliate marketing, and they wanted in.

Here's what we did:

Prospecting: Identified that competitors were working with media buyers (affiliates who run Facebook and TikTok ads). Built a hit list.

Recruiting: Researched competitor payouts and conversion data. Made better offers.

Deal-Making: Provided test budgets to de-risk the affiliates' investment. (Nobody wants to be a guinea pig for an unproven program.)

Activating: Focused on speed and follow-up. Made sure affiliates had everything they needed and never had to wait on our end.

The Result: $24 million in monthly affiliate revenue.

That's more than the brand had generated in the program's lifetime.

The lesson? An affiliate program isn't just 5-15% of revenue. With the right strategy, it becomes your PRIMARY revenue channel.

Your 2026 Action Plan

Ready to implement this? Here's your 5-step plan:

Step 1: Calculate Your Current EPC

For your top affiliates, determine how much they earn per click. If you're on Impact or CJ, this data is available. If tracking manually, divide total revenue by total clicks.

Step 2: Create Your Dream List

Build a list of 50 affiliates you want to work with:

  • Content sites ranking for your competitor keywords

  • Influencers promoting similar products

  • Media buyers in your niche

  • Email list owners reaching your target audience

Step 3: Send Personalized Pitches

No generic templates. Reference their specific content. Explain why you found them. Make it clear why collaboration benefits both parties.

Step 4: Design Creative Bonuses

Think of incentives for top-tier affiliates:

  • Launch bonuses for going live by a specific date

  • First sale bonuses

  • Test budgets for content creation

  • Exclusive commission tiers

  • Special access or perks

Save these for affiliates you really want to work with. Don't waste them on poor-fit partners.

Step 5: Build Your Onboarding Playbook

Create a one-sheet document with:

  • Top-converting creatives

  • Best-performing links and funnels

  • Commission structure and payment terms

  • Key product information

  • Contact information for support

Have this ready so you can activate affiliates immediately upon their joining.

Affiliate marketing isn't like paid ads, where you throw money at a platform and see instant results.

You're dealing with humans. This means you need relationships, trust, and a genuine sales process.

The brands winning with affiliate marketing right now aren't the ones with the most significant budgets or the most well-known products.

They're the ones who:

  •  Proactively prospect for quality partners

  •  Build genuine relationships through calls and personalized outreach

  •  Make custom deals instead of one-size-fits-all offers

  •  Actually activate their affiliates instead of letting them sit dormant

The competitive landscape is fierce. There are millions of e-commerce brands and hundreds of thousands of affiliate programs.

To stand out, you need to do the extra things that attract high-quality affiliates.

  • Start with a list of 50 affiliates.

  • Reach out personally.

  • Get on calls.

  • Help them win.

  • Revenue follows.

Ready to scale your affiliate program? Start prospecting today. Build that hit list. Send those first 10 outreach messages.

In 30 days, you'll thank yourself for taking action.
